Choose the first case by its problem
Choose a client with a recurring management question and data available to investigate it. It might be understanding margin, monitoring receivables or explaining an expense change. This focus makes it easier to agree on deliverables and exclusions.
Define the deliverable before the tool
Agree on incoming data, review timing, meeting topics and how actions will be recorded. A dashboard can support the process, but cannot replace the agreement with the client. Clarify who supplies context and who makes operating decisions.
Test whether the workflow is repeatable
Illustrative example: over two monthly cycles, record preparation time, questions resolved and follow-up items revisited. If each new period requires rebuilding everything, simplify the deliverable and review data import. Automating a confused workflow will not fix its scope.
Price using observed effort and value
Consider platform cost, team hours and delivery frequency. Do not assume every client will pay more simply to receive a report. Use the pilot to assess usefulness, willingness to buy and the firm’s ability to maintain service quality.
